Almost every organization we speak with has run a generative AI pilot. Far fewer have a generative AI solution that real users rely on every day. The gap is rarely the model. It is the set of decisions around the model that determine whether a promising demo survives contact with production.

1. Start from a workflow, not a technology

Successful programs begin with a specific workflow — reviewing contracts, answering policy questions, triaging support tickets — and a clear measure of what "better" means. That makes it possible to judge whether the solution is working and to prioritize the next use case on evidence rather than enthusiasm.

2. Ground the model in your own data

Most enterprise value comes from combining a capable model with your documents, records and systems. Retrieval-augmented generation (RAG), well-designed tools and clean access controls matter more than squeezing the last few points of benchmark performance from a model.

3. Treat evaluation as a product feature

A pilot that "looks good" in a demo is not evidence. Production programs build an evaluation set from real examples, define what a good answer looks like, and test every change against it. The same harness then becomes the basis for monitoring once the solution is live.

4. Design governance in, not on

Data access, human review, logging and escalation paths are much cheaper to design at the start than to retrofit. A proportionate, risk-tiered approach lets low-risk assistants move quickly while higher-risk uses get appropriate scrutiny.

5. Plan for cost and ownership

Usage-based model costs can surprise teams once adoption grows. Caching, model routing and right-sizing keep costs predictable. Just as important is clarity on who owns the solution after launch — and who will improve it.

Where to begin

If you have a portfolio of pilots, pick the one or two with the clearest business owner, the best data access and a measurable outcome. Define production criteria before building further, and invest in evaluation early. Momentum from one solution that genuinely works will do more for your AI program than ten demos.
